Conversational commerce

Also known as: chat commerce, conversational shopping

Conversational commerce is selling and supporting customers through messaging and chat interfaces rather than a traditional browse and checkout journey. It spans live chat, WhatsApp and other messaging apps, SMS, social DMs and AI shopping assistants. The transaction, or the step that leads to it, happens inside the conversation.

What it is

Conversational commerce treats a chat thread as the storefront, with product discovery, questions, recommendations, payment and post-purchase updates handled in one continuous exchange. It may be staffed by humans, automated with AI, or a blend where automation handles routine queries and people take over for complex or high value sales. Messaging platforms and payment links make the final step possible without leaving the thread.

Why it matters

It shortens the distance between a question and a purchase, which matters most in categories where buyers need reassurance about fit, availability, compatibility or delivery. It also creates an owned, permission based channel with high open rates compared with email. As AI assistants take on product research, brands that structure their product data well are more likely to be recommended inside those conversations.

How it works

Practitioners connect the messaging channel to catalogue, inventory and order systems, write conversation flows for common journeys, and define handover rules between bot and human. Clean product data, clear stock and delivery information and compliant opt-in handling are the foundations. Performance is then tuned by reviewing transcripts to find the questions that stall a sale.

When it applies

It applies to considered purchases, local services and repeat replenishment, and in markets where messaging apps are the default communication channel. It is also relevant for any brand whose customers already start product questions in chat or with an AI assistant.

  • A furniture retailer answers fabric and lead time questions on WhatsApp and sends a payment link once the customer confirms the configuration.
  • A beauty brand runs an Instagram DM flow that recommends shades from a few questions and links straight to the matching product page.
  • A car dealership books test drives through SMS conversations and sends reminders and finance documents in the same thread.

  • Conversation to order conversion rate
  • Average order value for chat-led orders versus site orders
  • Response time and share of conversations answered within target
  • Opt-in list growth and message opt-out rate
